Each stage ends in a decision gate: a client never commits further resources before the previous stage's value and governance conditions are proven.

Deliberately Staged, Never Rushed to Scale

Most AI initiatives fail not at the technology layer, but for lack of a clear owner, an unproven data foundation, or governance introduced too late. Structuring adoption into six gated stages — each with its own objective, inputs, deliverables, and go/no-go decision — is how StratBIC keeps clients from over-committing before a use case has actually earned the next stage of investment.

Stage 01 of 6

Discover & Assess


Client Objective
Understand where AI could credibly matter to the business, and whether the organisation is ready to pursue it.
Key Activities
Business-problem framing; data and technology landscape review; AI readiness assessment across data, capability, and governance; stakeholder interviews.
StratBIC's Role
Lead the assessment, structure the findings, and facilitate a readiness discussion with the client's leadership team.
Required Inputs
Access to relevant business and data documentation; availability of key stakeholders; a clear statement of the business priority or problem.
Deliverables
AI opportunity and readiness assessment report; initial use-case long-list.
Decision Gate
Leadership confirms the business priority is real and worth pursuing further; any readiness gaps are acknowledged and owned.
Principal Risks
Ill-defined business problem; unrealistic expectations of what AI can do; incomplete access to the data needed to assess readiness.
Governance Controls
A named engagement sponsor and an agreed written scope before the assessment begins.
Success Measures
Assessment completed on schedule; leadership alignment on findings; a clear go/no-go decision recorded.
Recommended Next Step
Proceed to Prioritise & Design for the qualified use case(s), or close out the mandate if no credible case exists.
Stage 02 of 6

Prioritise & Design


Client Objective
Narrow the long-list to the use case(s) worth piloting first, and design how each would work.
Key Activities
Use-case qualification against value and feasibility; value-versus-feasibility matrix; solution design; data and integration requirements defined; an accountable owner assigned per use case.
StratBIC's Role
Facilitate prioritisation workshops; build the value-feasibility matrix; draft the solution design brief and success measures with the client team.
Required Inputs
The use-case long-list from Stage 1; access to relevant subject-matter experts; leadership availability for prioritisation decisions.
Deliverables
Prioritised use-case shortlist; solution design brief for the selected use case(s); draft pilot scorecard.
Decision Gate
Leadership approves the specific use case(s) to pilot, its accountable owner, and its success measures.
Principal Risks
Prioritisation driven by enthusiasm rather than evidence; scope creep during design.
Governance Controls
Formal sign-off on the selected use case and its accountable owner before design proceeds to pilot.
Success Measures
Use case(s) selected against documented value/feasibility criteria; design brief accepted by the sponsor.

Stage 03 of 6

Pilot & Validate


Client Objective
Test the selected use case at contained scale and confirm it delivers what was expected, before wider investment.
Key Activities
Pilot build/configuration oversight; controlled testing; human-in-the-loop review of outputs; performance tracked against the pilot scorecard.
StratBIC's Role
Oversee pilot design integrity, monitor progress against the scorecard, and facilitate the go/no-go review.
Required Inputs
Pilot environment and access; test data; active participation of the designated owner and end users.
Deliverables
Completed pilot with results against the agreed scorecard; lessons-learned note; go/no-go recommendation.
Decision Gate
Pilot results meet the pre-agreed success measures, and leadership approves moving to deployment.
Principal Risks
Pilot run at a scale too small (or too large) to be conclusive; success measures quietly adjusted after the fact.
Governance Controls
Scorecard fixed before the pilot starts and not revised during it; independent review of pilot results.
Success Measures
Pilot scorecard results documented; a clear go/no-go decision made and recorded.

Deploy & Integrate


Client Objective
Move a validated use case into live use, properly integrated with existing systems, processes, and people.
Key Activities
Production deployment planning; integration with existing systems and workflows; role and process changes finalised; user training delivered.
StratBIC's Role
Support implementation planning and sequencing; coordinate change activities alongside the client's technical and operational teams.
Required Inputs
IT/technical resourcing from the client or its vendors; confirmed budget and timeline; a trained internal owner.
Deliverables
Executed implementation roadmap; live use case in production; updated process documentation.
Decision Gate
The use case is live and integrated, and the accountable owner confirms it is operating as designed.
Principal Risks
Integration gaps with legacy systems; inadequate user training; unclear ownership after go-live.
Governance Controls
Formal go-live sign-off by the accountable owner; a rollback plan defined in advance.
Success Measures
Deployment completed on the agreed timeline; no critical incidents in the initial operating period.

Govern & Adopt


Client Objective
Embed the use case into everyday practice with clear oversight, so it is used correctly and consistently.
Key Activities
Responsible-AI governance activated; human-oversight routines established; workforce adoption and change-management support; escalation path defined.
StratBIC's Role
Help stand up governance routines and adoption support; coach the accountable owner and affected teams.
Required Inputs
The governance and decision-rights model drafted in Stage 2 and confirmed in Stage 4; time from affected teams for training and adoption activities.
Deliverables
Responsible-AI governance routine in place; adoption and training plan executed; documented escalation/exception process.
Decision Gate
The governance routine is active, and affected teams demonstrate consistent, correct use of the deployed use case.
Principal Risks
Governance treated as a one-time exercise rather than an ongoing routine; inconsistent adoption across teams.
Governance Controls
Periodic governance review scheduled, with a named owner accountable for oversight on an ongoing basis.
Success Measures
Governance reviews occurring on schedule; adoption levels tracked against plan.

Client Objective
Confirm the use case is delivering the value it was approved for, and decide deliberately whether and how to extend it.
Key Activities
Benefits-realisation tracking against baseline and KPIs; solution monitoring; continuous optimisation; scale decision prepared for leadership.
StratBIC's Role
Build and review the benefits-realisation dashboard specification; recommend scale, adjust, or retire based on the evidence.
Required Inputs
Baseline data captured in Stage 1; ongoing performance data from the live use case.
Deliverables
Benefits-realisation report; scale/adjust/retire recommendation; updated roadmap if scaling.
Decision Gate
Leadership makes an evidence-based decision to scale, adjust, or retire the use case.
Principal Risks
Value assumed rather than measured; scaling before the underlying use case is fully proven.
Governance Controls
Benefits-realisation review scheduled at a fixed cadence; scale decisions require the same sign-off discipline as the original mandate.
Success Measures
Realised value tracked against baseline; a documented, deliberate scale/adjust/retire decision.
